Employees were already using AI tools, each in their own way. Leadership had three questions: what is allowed, where the investment is justified, and how individual experiments become the way a whole company works, at the security standard of a cybersecurity firm.

What we did

  1. Assessment and policy

    December 2025. Department interviews, a maturity and skills-gap map across seven units, and an AI usage policy written with InfoSec and Legal, including an exceptions policy and a communication plan for employees and managers.

  2. An acceleration plan approved by leadership

    January 2026. A multi-phase plan with goals and metrics for training, tools, policy and the internal layer of change leaders.

  3. Champions program and a live showcase

    Q1 2026. 39 employees from every department learned the methodology, identified more than 50 use cases from their own work and built about 25 solutions, demoed live to the CEO and senior leadership in April. 34 initiatives in active tracking, each with an owner and a status.

  4. Company-wide training and ongoing partnership

    By June 2026, five foundation sessions for about 550 employees and role-based training for QA, product, security under OWASP, solution architects and sales. A business review in August 2026, and a program that runs into 2027.

Example: a support agent

A support engineer built an agent that cross-checks a customer file against the product documentation and the incident history, and produces a ready report in minutes. Before that it was a manual search across four systems.

Starting point

The agency was running an organization-wide AI adoption process and wanted a peak event that brings employees, managers and leadership together around problems from daily work, with results that keep running inside the organization after the day ends.

What we did

  1. Manager workshops before the event

    What changes in the core of the management role, and what that looks like at work. Every manager built an agent themselves.

  2. Collecting the challenges and preparing

    Employees surfaced needs from the field, distilled into 10 challenges: rapid mockups for requirements work, automatic documentation of architecture decisions from chats and emails, and an internal knowledge assistant for procedures and documents. Prep sessions with the teams, an agent planning form from problem definition to prototype, and alignment of tools and permissions with the agency's IT.

  3. Hackathon day

    We planned and ran the hackathon day from start to finish: team preparation, mentoring during the event, facilitation and a keynote, judging criteria and a scoring system, briefing the judges and the internal support teams, and more.

What stayed after the day

National government authority: an AI service strategy, from assessment to work plan

Starting point

The authority's steering committee had set a direction toward customer-centered service. The service division's leadership had to decide where AI changes the service, what can be implemented in a secure government environment, and in what order, before budgeting and before going to tender. The future service concept was led by a strategy consulting firm, and we led the AI components: the assessment, the analysis, the solution concept and the roadmap.

What we did

  1. Current-state assessment

    May to June 2025. Observations in the service centers, analysis of inquiry data and call types, mapping of customer journeys and where the data lives, interviews with managers and employees, and an AI readiness assessment. The authority's IT unit was part of it from day one.

  2. Opportunity-mapping workshop with division leadership

    July 2025. Consolidating the findings, tying each solution to the service vision, prioritizing by value and complexity, and validating technical complexity with IT.

  3. An AI-based service concept and roadmap

    Three focus areas: information access for agents and the public, phone service, and autonomous and proactive service. About 20 use cases, each with its value, complexity and dependencies, and a four-phase roadmap from quick wins on general information to agents acting against core systems, including a steering committee with IT, knowledge management, measurement, training and an internal community.

  4. Short-term steps

    A team and scope for a first pilot, a joint work plan with IT, an approved GenAI architecture in the government cloud, and a first RAG solution on the authority's documents.
